Lemonade Restaurant Group

The situation

The group's commissary manufacturing was spread across three separate buildings. It had no industrial recipe formulations or cost sheets for the items it manufactured, and it had never been through a third-party food safety audit.

What Nacho did

  • Managed the entire supply chain for perishables, groceries and packaging: sourcing, contracting, shipping and distribution.
  • Designed and opened the commissary with enough infrastructure to support 120–130 restaurants, consolidating three buildings into one.
  • Ran all commissary manufacturing with full P&L responsibility.
  • Wrote the industrial recipe formulations and COGS sheets for every manufactured item. This gave the company its first accurate P&L in its 11-year history.
  • Built a complete nutritional analysis for all commissary and menu items, bringing the company into compliance with the law.
  • Put Quality Assurance and Sanitation programs in place for the commissary.
  • Menu-engineered commissary items and reduced pack sizes and shelf life to improve product quality at the restaurants.
  • Developed and commercialized new items for seasonal menu changes, and set up an outside sales program for the commissary.

The result

Supply-chain savings of $3.3 million. The commissary scored 98.5 on its first third-party audit, on the first try. Three commissary buildings, which had needed 49 employees on two full shifts, became one building with a smaller team. Food cost at store level fell by 1.5 points.
